How to Turn a YouTube Video into Shorts, Step by Step
Turn a long YouTube video into Shorts: pick the moments, cut each one, reframe to 9:16, add captions and check the result. Includes a faster AI way.
A long video already holds your next ten Shorts. The work is finding the moments, cutting them cleanly and making them fit a phone screen. This guide goes through the steps in order, first by hand, then with an AI clipping tool, so you can pick the way that fits how often you post.
In short: choose moments that make sense on their own, cut each one so it starts on its strongest sentence, reframe it to vertical 9:16 with the speaker in frame, add captions you have read through, and post. An AI tool can do the first four steps; the checking stays yours.
Step 1: Choose the moments
Watch (or read the transcript of) the video and mark the parts a stranger would understand without the rest. Good candidates:
- A clear answer to a question ("here is why that happens")
- A short story with a start and an end
- A strong opinion or a surprise
- A step-by-step part that can be followed in under a minute
Skip anything that needs the earlier part of the video to make sense ("as I said before…"). If you are unsure how to rank them, our guide to finding the best moments in a long video gives a checklist.
Step 2: Cut each clip
Start on the first word of the sentence that makes people stay, not on a long lead-in. End when the thought ends. A clip that stops half a second after the last word feels tight; one that trails off feels unfinished. YouTube lets Shorts run up to three minutes, but most clips from a talk work better much shorter. Cut to the length the moment needs.
Step 3: Reframe to 9:16
A normal YouTube video is 16:9, wide. Shorts are 9:16, tall. You cannot just rotate it: you need to crop a tall window out of the wide frame and move it so the person speaking stays inside it. With two speakers, the window has to jump from one to the other, or you stack both. Doing this by hand means keyframing the crop for every shot. If you want the sizes and safe areas, see our video size guide.
Step 4: Add captions
Many people watch with the sound off, so captions carry the clip. Read every caption against what was said: names, numbers and brand names are where automatic transcripts go wrong. Keep the lines short and large enough to read on a phone. More on this in how to make captions people read.
Step 5: Check and post
Play each clip once from your phone. Look at the first two seconds, the framing, the captions and the end. Then upload it as a Short, write a title that says what the clip answers, and keep the video's own link in the description if it is yours.
The faster way: let AI do steps 1 to 4
An AI clipping tool takes the link, finds candidate moments, cuts them, reframes them and adds captions. In Clip-Short you paste the YouTube link, say how many clips you want (and, if you like, what to look for), and open the clips it makes. Each one can be trimmed, reframed and re-captioned before you export. The free plan gives 60 minutes of video processing a month, which you can use on your own videos to see how it works.
Turn a long video into Shorts, free
One rule: it must be yours, or you must have permission
You can clip your own videos freely. If the video belongs to someone else, ask first: see how to ask permission to clip a video. Posting other people's content without permission can get a channel struck or limited, whatever tool made the clip.
Questions
How many Shorts can I get from one video? It depends on the video, not on a number. A talk-heavy hour often holds many usable moments; a video with one long demo holds few. See how many clips you can get from a one-hour video.
Do I need to download the video? Not with a tool that takes the link. If you edit by hand you need the file.
Should I post all the clips at once? No. Spread them out so each one gets its own chance, and watch which kinds do best.
